Scope changed
A real scope decision separated bakery
On 17 November 2025, Sofia Almeida suggested taking bakery out. Lena Fischer decided on produce, dairy and chilled ready meals at go-live, with bakery later as its own workstream. The earlier fresh plan included bakery; this decision changed the go-live scope.
Marco Rossi acknowledged on 21 November 2025 that three waves had been discussed at June steering but were not minuted as a decision. The delivery plan was built on an unagreed proposal. This is an original attribution error.
The March 2026 design workshop describes Meridian owning the production plan and RELEX the demand signal, with partner agreement. Bakery remains part of the wider project but is separate from the December fresh go-live.

Two of the six weeks recovered. Go/no-go on track for 15 November.
- UAT running on produce, dairy and chilled ready meals.
- Bakery accuracy is poor and we expect to recommend descoping it.
- Acme's fresh category manager is unavailable until mid November, which limits how fast UAT findings can be resolved.

What we need from you: Confirmation that a bakery descope is acceptable in principle.

Usable, not excellent. Accuracy on produce and dairy is good. Bakery is poor and I know why. Chilled ready meals I do not...

Yes for produce, so dairy and chilled ready meals. Bakery Bakery is out of scope.

Subject: FW: Fresh cutover runbook
Hi Ivan, Ruth,
Ahead of the bakery scoping session, this is the runbook we used for the fresh cutover in
December. It is a useful template for how we will handle the bakery go-live.
